The 10% we refuse to automate

By ·

90% of our GTM is automated.

The 10% that isn't is the only reason any of it works.

I've spent 3 years watching companies try to remove that 10%. Every single time, it destroyed results.

The pattern is always the same. A founder gets excited about automation, rips out the human layer, and replaces reps with sequences and AI agents that "do everything."

It works for a week or so. Then results drop off fast, especially for high ACV, complex offers.

What the system can't do

The system can enrich, score, sequence, and send at scale. But it can't read a room. It can't hear hesitation on a call and know when to shut up. It can't look at a deal and feel that something is off before the data says so.

And it definitely can't pick up the phone.

Cold calls are still the single highest converting outbound channel we run. Nothing else comes close for actually creating pipeline. No AI agent is doing that. No automated sequence replaces a rep who can open a conversation with a stranger in 30 seconds and book a meeting before they hang up.

How automation torches a market

I've seen a company burn through their entire TAM in 90 days because an automated system was blasting every signal without a human deciding which ones were actually worth pursuing. By the time they realised, the market was torched. Replies dead. Domain reputation gone.

Where AI actually belongs

I'm not saying this as someone who's anti-AI. I run almost everything through Claude Code. Our data orchestration, our enrichment, our signal tracking, our ad ops. A 3 person team managing what should require 15 people.

But all of that AI sits behind the rep. The prospect never talks to it.

The real unlock is having a GTM engineer who knows how to build these flows so your reps never touch list building, account research, CRM updates, or manual deck creation again. All of that gets handled for them. Which means you can run fewer reps who spend all of their time on the only things that actually produce revenue: calling, selling, and closing.

The companies I've watched win over the last 3 years all figured this out. Small teams, a GTM engineer wiring the backend, and real people doing the actual selling. The ones who tried to remove the human entirely are either rebuilding from scratch or they're gone.

AI's job is to make a great rep unstoppable. That's the whole play.
